Module 5.3 · Topic 3
Trust Calibration for Agent Work
Bottom Line Up Front: Trust is not binary. Start agents on low-stakes work, assess reliability over iterations, then escalate to higher-stakes decisions. Calibrate task assignment to agent strength, not blanket trust.…
3.1 Building Confidence Through Incremental Delegation
Begin with any new agent by assigning low-stakes work with clear success criteria. Success builds confidence; failure teaches boundaries without risking important work.
Start with a diagnostic task on a small version of the ultimate work. A marketing manager might ask for strategy for one segment, not the full campaign. If successful, escalate: try two segments or deeper analysis. If the agent stumbles, adjust specs and retry. Only after repeated success should you delegate high-stakes work.
3.2 High-Stakes vs. Low-Stakes Task Assignment
Separate routine tasks from high-stakes decisions. Calibrate oversight to task risk.
| Category | Definition | Oversight |
|---|---|---|
| Low-stakes | Formatting, data entry, Q&A. Impact easily reversible. | Spot-check 1 in 10. Automate quality gates. |
| Medium-stakes | Analysis, research, recommendations that inform decisions. Reversible if caught. | Review 100% before relying. Verify reasoning and sources. |
| High-stakes | Strategy, client analysis, final decision drivers. Consequences irreversible. | Deep review: inspect reasoning, verify sources independently, red-team. Require all work shown. |
